How We Work

Every engagement starts
with the business.
Not the technology.

We do not start with a tech stack, a platform recommendation, or a proposal built around our existing capabilities. We start with your operation - how it runs, where the real friction lives, and what a successful outcome actually looks like in measurable terms. The technology is the last decision we make.

How an Engagement Starts

The first conversation is about your problem. Not our solution.

Most technology engagements start with a vendor presenting their solution. Ours starts with us asking questions.

How does this part of your operation actually run? Where does manual effort exist that should not? What does the data look like and where does it live? What has been tried before and why did it not work? What would success look like in P&L terms and when would you expect to see it?

These questions are not preliminary steps toward a proposal. They are the work. The answers determine whether AI is the right approach, what kind of AI, on what data foundation, integrated into which process, and measured against which outcomes. Getting these questions right is the difference between building something that works and building something impressive.

The first conversation is free and uncommitted. If it reveals that we are not the right fit for the problem - or that the problem is not what it appeared to be - we will tell you that before either of us commits further.

Our Engagement Model

Four ways we typically work together.

Engagement 01

Diagnostic

2 to 4 weeks

We look at your operation, your data, and the specific problem you are trying to solve. We map the workflow, assess the data landscape, identify where the real friction and cost live, and determine whether AI, data infrastructure, or a platform is the right answer - and whether the prerequisite conditions for that answer exist. You get a written assessment that tells you what we found, what we recommend, and what it would take to build it. You can act on it with us or without us. Either way, you leave with a clear picture of the problem and the path. This is how almost every successful engagement starts. It is also the fastest way to find out whether a problem is worth solving before committing to building a solution.

Engagement 02

Build

Defined scope, defined timeline, defined outcome

A specific system, platform, or AI solution, specified against a decision someone has to make or a process that needs to change. Designed around the outcome before development begins. Validated against real data before delivery. Handed over with full documentation, full code ownership, and the capability to run it independently. Every build engagement starts with a clear definition of success in measurable terms. We do not begin development until we agree on what a successful outcome looks like and how we will know when we have reached it.

Engagement 03

Data Infrastructure

Foundation first, then everything built on it

For organizations whose AI and analytics ambitions are constrained by fragmented, unreliable, or inaccessible data, we design and build the infrastructure that those ambitions require. Warehouses, pipelines, integrations, lineage documentation - the foundation that makes every subsequent AI or analytics initiative possible rather than constrained. Data infrastructure engagements are typically scoped in phases - bringing each data domain into the unified foundation before moving to the next, so the platform is delivering value from the first phase rather than waiting for all domains to be complete.

Engagement 04

Advisory

Standing advice without a build commitment

For leadership teams and boards navigating AI strategy, technology vendor decisions, data governance, or the sequencing of a larger technology transformation - we provide standing advisory that is independent of any vendor relationship or platform sale. We do not have a platform to sell. We do not have preferred vendor relationships. We advise on the basis of what is right for the specific operation and the specific problem.

How We Run a Build

What happens between the first conversation and the handover.

Operational Discovery

We spend time inside the operation before we open a code editor. We map the workflow, understand the data, identify the friction points, and define what success looks like in specific measurable terms. The discovery output is a written specification of the problem, the proposed solution, and the success criteria - reviewed and approved before development begins.

Solution Architecture

We design the full system - data sources, processing layers, integration points, output format, and the technical stack. You see and approve every architectural decision before we build anything. No surprises mid-build. No scope that was not agreed before development began.

Iterative Development

We build in defined cycles - shipping working software at each stage rather than disappearing for months and returning with a finished product. Each cycle is measured against the problem definition from Step 1. Anything that does not serve the core problem gets cut or deferred.

Integration & Validation

We connect the system to your live environment and validate it against real data at real scale. Edge cases are designed for, not discovered in production. We test against the conditions the system will actually operate in, not idealized conditions that do not reflect the real data landscape.

Handover & Documentation

Full code ownership. Full documentation. Full capability to operate the system without us. We do not design engagements to create ongoing dependency. We design them to create capability - yours, not ours.

What We Do Not Do

Worth being clear about.

We do not configure off-the-shelf platforms and call it a solution.

If your problem can be solved by configuring an existing product, we will tell you that - and tell you which product to configure. Our engagements are for problems that require something to be built.

We do not recommend technology we have a financial interest in selling.

We do not have preferred vendor relationships. We do not have reseller agreements. We select the right technology for the specific problem without any commercial incentive to recommend one stack over another.

We do not build dependency into the architecture.

Every system we deliver is designed for your team to operate independently. No ongoing licensing. No access fees. No architectural decisions that require our involvement to maintain.

We do not start building without a defined success criterion.

If we cannot agree on what success looks like in measurable terms before development begins, we should not start. A project without a measurable success criterion is a project with no end condition - and we have seen what those cost.

We do not disappear after delivery.

Handover does not mean the relationship ends. We stay engaged through the period when the system goes into production, surfaces the edge cases that were not in the test data, and starts generating the outcomes it was built to produce. We are accountable to the outcome, not just the delivery.

Pricing

How we think about pricing.

We do not publish rate cards. Every engagement is scoped against the specific problem, the specific build, and the specific outcome - and priced accordingly.

What we will tell you:

We have delivered enterprise data warehouses at a fraction of what the major vendors charge. We have built AI systems that comparable firms would charge three times more to deliver. We price competitively because we are not carrying the overhead of a large consultancy or the margin requirements of a platform vendor.

We also price honestly. The first conversation will tell you quickly whether we are the right fit and whether the investment is in range for the problem you are trying to solve. If it is not, we will tell you that in the first meeting rather than after a proposal process.

Ready to start with
your problem?

The first conversation costs nothing.
